Why Adding AI Tools Can Make You Busier

For the first two weeks after deploying AI agents in our operations, I was busier than before.

I spent time crafting prompts, reviewing outputs, revising, and prompting again. The thought kept crossing my mind: “It would have been faster to just do this myself.” The paradox was hard to ignore — using AI was generating more AI-related work. This is not an uncommon experience.

When I traced the problem to its root, it came down to one thing. I had decided what to ask AI to do, but I had never defined what kind of work I should be doing myself. Starting from the tool’s capabilities — delegating what AI can handle and personally managing what it cannot — is the most exhausting division of labor possible.

The real problem wasn’t the tool. It was that I had never redefined my own role.

The turning point came when I locked in a fixed daily routine — a clear division between what AI handles and what I own. The result: my mornings clicked into focus in 30 minutes, and the overhead that AI had introduced disappeared entirely. This article is about that design, and what I learned along the way.


The 30-Minute Routine: What We Actually Do

The structure is straightforward. Twice a day — once in the morning and once before wrapping up — totaling 30 minutes. My job comes down to three steps.

Review today’s top three priorities
AI updated these overnight. No need to recall anything from scratch — simply confirm the three items exist and that the order still makes sense.
STEP 02
Check the status of active initiatives
AI has already updated each initiative’s status. My only job is to flag anything that’s stalled or approaching a deadline.
STEP 03
Make only the decisions that require me
The system is designed so that only decision-ready items surface. Organizing information is not my job — deciding is.

What makes this routine work is a clean separation: AI handles the organizing, I handle the deciding. Before establishing this structure, my mornings began with the question, “Where do I even start today?” That mental overhead — and the energy it consumed — is now gone entirely.

Organizing and deciding may look similar on the surface, but they draw on entirely different cognitive resources. Organizing means gathering information, categorizing it, and assigning provisional priorities — all from scratch, every single morning. Starting the day that way means you’re already running on fumes before the real work begins. Handing that step to AI means you can enter decision mode from your very first minute.


Three Unexpected Shifts

Beyond reducing overhead, sustaining this routine produced three changes I hadn’t anticipated.

Shift 1: The quality of our questions improved.

“Of my top three priorities, which decision carries the most risk?”

The starting point shifted from organizing to deciding. The former requires building context from zero every morning. The latter assumes context already exists and focuses attention on difficulty and risk. That may seem like a minor distinction, but when the first five minutes of your day are spent at a higher level of thinking, the quality of your reasoning carries forward for hours.

Shift 2: Oversights dropped — structurally.

Before this routine, I missed something important several times a week. After locking in the structure, that frequency dropped sharply. The difference: I stopped relying on memory and attention, and started relying on a system — a set of AI-maintained files I review every day. “Try harder to remember” is a human-dependent strategy. “Build a system that surfaces what matters” is a structural one. Only the latter scales. This is, incidentally, the same logic that underlies good PMO work.

Shift 3: End-of-day wrap-ups became intentional.

The routine runs twice a day — morning and close of business. That second session turned out to matter more than I expected. Before logging off, I address three questions: Did I complete what today required? What carries over to tomorrow? What do I need AI to update overnight? Spending 15 minutes on this before shutting down means tomorrow’s morning routine runs with higher precision. The morning and evening sessions are a system — each one feeds the other.


Three Conditions for a Routine That Actually Works

Whether this kind of routine holds together depends entirely on design details. Through trial and error, three conditions proved decisive.

Fix the files AI reads and updates
Never start a session by prompting AI to “summarize today’s situation” from scratch. Instead, design a set of dedicated files — a priority action list, an initiative status tracker — that AI continuously maintains. You read those files; AI maintains them. This eliminates prompt overhead, stabilizes output quality, and over time, AI learns precisely where and how to write. The precision compounds.

Reserve all final decisions for yourself
It’s fine to ask AI to lay out options or draft a provisional priority ranking. But the structure must never allow AI to make the final call. The moment you start seeking AI’s approval, the routine breaks down. “AI decided” is a phrase that always creates problems downstream. Accountability for decisions stays with the human — without exception.

Tune output quality once a week — not daily
During daily sessions, review content only. Reserve quality assessment — “Is this output actually useful?” — for a weekly calibration. Doing it daily turns the calibration itself into overhead. One weekly session, consistently applied, gradually raises the precision of everything AI surfaces. Six weeks in, the output quality is in a completely different class than week one.

The common thread across all three conditions is sequence: define your role first, then design the tool around it. Reverse that order — deploy the tool and figure out your role afterward — and you’ll find yourself absorbing the overhead AI generates rather than eliminating it. That’s the mechanism behind “we implemented AI and somehow got busier.”


Common Failure Patterns: Why AI Adoption Stalls

Working with organizations on AI agent implementation, I’ve seen the same failure modes repeat. They fall into three categories.

In every case, the problem is not the tool — it’s the design. AI agents don’t work simply because you deploy them. They require upfront decisions about who does what. Skip that design phase, and teams end up confused, reverting to old habits, and concluding that “AI just didn’t work for us.”

The flip side is equally true: get the design right, and the cost of AI adoption drops dramatically. Establishing a fixed routine is the simplest form that design can take.


What AI Agents Really Mean for PMOs: Redefining Your Role

At its core, PMO work is a continuous exercise in judgment and coordination. When scope shifts, when team capacity changes, when client priorities pivot — the PMO’s job is to assess the situation accurately and keep all stakeholders aligned and moving.

In practice, however, a significant portion of PMO time goes to organizing: gathering information, updating status trackers, drafting reports, consolidating next steps. These are pre-decisional tasks. They’re necessary, but they don’t generate the PMO’s core value.

AI agents create genuine value for PMOs when they take over the organizing layer — freeing up time for the judgment and coordination that only humans can provide.

The 30-minute daily routine is that principle translated into habit. AI handles the organizing. The PMO focuses on the decisions. Embedding that structure into daily practice is, in my view, the real goal of any AI agent implementation.

I’m often asked whether AI will eventually replace PMOs. My answer is no — with one caveat. PMOs whose primary value is organizing information will be displaced. PMOs who specialize in judgment and coordination will become more valuable as AI proliferates. In a world where AI handles the organizing layer, the ability to decide what matters — and act on it — becomes increasingly scarce.


Closing Thoughts

Getting busier after deploying AI agents wasn’t a design failure. It was a signal that I hadn’t yet defined my own role in the new system.

What the routine taught me wasn’t how to use AI — it was what my work is actually for. Time previously spent organizing is now spent deciding. Oversights dropped structurally. Morning and evening sessions became a unified system that sharpened the quality of each day.
